The 4-Stage Framework

Friendly. Engaged. Interested. Booked. Every conversation is exactly one of these.


SECTION 01Why a framework at all

  • Most outbound is a vibe. "Send some messages, see what sticks."
  • A vibe does not scale, does not coach, and does not forecast.
  • Labels turn vibes into pipeline.
  • Every contact lives in exactly one stage at any moment.
  • If you cannot label it, you cannot manage it.
Speaker note: This is the bridge from philosophy to operating system. Sales leaders especially nod hard at this slide.

SECTION 02The labels are sacred

  • Friendly. Engaged. Interested. Booked. Period.
  • No "warm." No "qualified." No "MQL." Nothing fuzzy.
  • A contact is one stage today. Tomorrow they may move forward, backward, or stay.
  • The label is set by behavior, not by your gut.
  • A coachable label beats a clever one every time.
Speaker note: Resist the urge to "improve" the labels. The simplicity is the feature.

SECTION 03Stage 1: Friendly

  • Definition: They accepted your connection request. That is it.
  • They have not replied to a message. They have not engaged. They are quiet.
  • 80 percent of your network lives here.
  • Treat this stage like a first handshake at a conference.
  • The job here is to earn a single reply, not a meeting.
Speaker note: Most sellers waste Friendlies by pitching them in DM 1. The result is "we accept then ghost." Reset their expectation here.

SECTION 04Stage 1: What to say (and not say)

  • Say: "Hey {first name}, thanks for connecting. Saw {specific thing on profile}, had to ask."
  • Say: A genuine compliment tied to their post or career arc.
  • Say: A short, low-stakes question that does not require a meeting.
  • Don't say: "Quick question, are you the right person for {product}?"
  • Don't say: A calendar link. A pitch. A pricing mention. A "demo."
Speaker note: The "specific thing on profile" is the single best heuristic for Stage 1. If you cannot find one, do not message yet.

SECTION 05Stage 2: Engaged

  • Definition: They replied. With anything. Even "thanks."
  • One reply is the entire qualifier. Do not require more.
  • This is where Connect Deeply lives. Voice notes, Looms, real questions.
  • Most pipelines die here because sellers pivot to pitch on reply 1.
  • Patience here is what separates the top 5 percent from everyone else.
Speaker note: Drive home that "they replied" is rare and valuable. Treat it like the start of a real conversation, not a buying signal.

SECTION 06Stage 2: What to say (and not say)

  • Say: A follow-up question that proves you read their reply.
  • Say: A short voice note thanking them and asking one more thing.
  • Say: A relevant article, podcast, or post you genuinely think they'd like.
  • Don't say: "Got 15 minutes this week?"
  • Don't say: A calendar link in message 2. Ever.

SECTION 07Stage 3: Interested

  • Definition: They asked a real question, raised a problem, or signaled buying intent.
  • "How do you usually handle X?" "We are looking at this right now." "Send me more."
  • This is the smallest stage by count and the largest by revenue.
  • Treat every Interested like it is a $100K conversation. Because some of them are.
  • The pivot to a meeting happens here, not earlier.
Speaker note: Many reps mistake Engaged for Interested. The clue is intent words: "how," "what would," "we are exploring," "send me." Be strict.

SECTION 08Stage 3: What to say (and not say)

  • Say: "Great question. Easier on a quick call than to type. Here are 2 times: {Tue 10am, Thu 2pm}."
  • Say: A 60 to 90 second Loom answering their question and ending with the calendar offer.
  • Say: A single resource that directly answers what they asked.
  • Don't say: A 4-paragraph wall of text trying to close in DM.
  • Don't say: "Let me have someone reach out." Be the person.
Speaker note: Two specific time slots beats a Calendly link in DM 9 out of 10 times in Stage 3. Make the slot offer specific.

SECTION 09Stage 4: Booked

  • Definition: They are on your calendar. The meeting is confirmed.
  • The job is now show-up rate, not message volume.
  • Reminder 24 hours before. Reminder 1 hour before. Both human-toned.
  • Send 1 prep document or Loom that frames the call.
  • Do not over-message. You earned the meeting. Don't blow it.
Speaker note: A 70 percent show rate vs 90 percent show rate is the difference between a profitable month and a flat one. Booked discipline is real.

SECTION 10Stage 4: What to say (and not say)

  • Say: "Looking forward to tomorrow. Quick prep: {1-line agenda}. Reply if you need to reschedule."
  • Say: A short Loom: "Here is what I'll cover so we don't waste your time."
  • Say: A relevant case study only if it directly maps to their stated problem.
  • Don't say: Nothing for 5 days, then a generic Calendly reminder.
  • Don't say: A pitch deck attached pre-call. Hold it for the meeting.
Speaker note: The pre-call Loom is a quiet superpower. It often pre-sells the deal before the Zoom even starts.
